PT Trakindo Utama saat ini berfokus pada model bisnis Business-to-Business (B2B), sehingga sulit menjangkau segmen ritel dan menghadapi ancaman reseller tidak resmi di pasar digital yang berpotensi merusak citra merek. Penelitian ini bertujuan merumuskan strategi pemanfaatan platform Shopee sebagai saluran distribusi digital produk oli dan baterai. Metode penelitian menggunakan analisis matriks IFAS, EFAS, TOWS, dan Business Model Canvas (BMC). Hasil pemetaan menunjukkan posisi perusahaan berada pada kuadran IV (diversifikasi). Temuan strategis merekomendasikan langkah diversifikasi melalui pendirian Official Store untuk merebut pasar dari reseller ilegal, didukung proposisi nilai oli premium heavy-duty. Implikasi manajerial dari temuan ini mewajibkan perombakan elemen operasional pada BMC usulan, yaitu pemisahan alur administrasi pesanan ritel dan pembentukan tim dedikasi e-commerce. Perubahan ini krusial untuk menjaga standar pelayanan platform, mengadaptasi penetapan harga dinamis, serta menciptakan arus pendapatan instan dari segmen ritel otomotif. PT Trakindo Utama currently focuses on a Business-to-Business (B2B) model, making it difficult to reach the retail segment and facing threats from unofficial resellers in the digital market that potentially damage brand image. This study aims to formulate a strategy for utilizing the Shopee platform as a digital distribution channel for oil and battery products. The research method uses matrix analysis of IFAS, EFAS, TOWS, and Business Model Canvas (BMC). The mapping results indicate the company's position in Quadrant IV (diversification). Strategic findings recommend diversification measures through the establishment of an Official Store to recapture the market from illegal resellers, supported by a premium heavy-duty lubricant value proposition. The managerial implications of these findings require the restructuring of operational elements in the proposed BMC, namely the separation of retail order administration workflows and the formation of a dedicated e-commerce team. This change is crucial to maintain platform service standards, adapt dynamic pricing, and create instant revenue streams from the automotive retail segment.
