Pengukuran Kinerja Rantai Pasok Manajemen pada PT Nudira Sumber Daya Indonesia

Abstract

Penelitian ini dilatarbelakangi oleh penurunan produktivitas tomat ceri Nudira Fresh (PT Nudira Sumber Daya Indonesia) sejak tahun 2019 hingga 2023 akibat kerusakan greenhouse, keterbatasan stok nutrisi, dan kurangnya kompetensi sumber daya manusia. Ketiga faktor tersebut tersebar di berbagai fungsi rantai pasok sehingga diperlukan model Supply Chain Operations Reference (SCOR) untuk menguraikannya secara terukur. Permasalahan produksi ini turut berdampak pada kontribusi Nudira Fresh terhadap pasar tomat di Kota Bandung yang masih sangat kecil, yaitu sekitar 0,78%, padahal tren permintaan sayuran sehat terus meningkat. Selain itu, fluktuasi produktivitas juga menurunkan profit perusahaan sejak 2020 hingga 2023, dengan anomali yang mengindikasikan kemungkinan inefisiensi biaya rantai pasok. Penelitian dilakukan di Nudira Fresh, Kecamatan Pangalengan, Kabupaten Bandung, dengan menggunakan data primer dan sekunder yang bersifat kualitatif maupun kuantitatif. Sampel diambil dengan teknik purposive sampling terhadap delapan responden internal, yaitu direktur utama, direktur, manajer operasional, manajer keuangan, manajer pemasaran, kepala produksi, supervisor greenhouse, serta supervisor logistik, dan satu responden external yang menjadi pemasok perusahaan. Data dikumpulkan melalui wawancara semi-terstruktur, observasi langsung, studi dokumentasi, dan studi pustaka, dengan validitas dijaga melalui triangulasi sumber. Analisis data dilakukan secara bertahap melalui value chain analysis, pembobotan metrik SCOR, gap analysis, Analisis Pareto, dan fishbone diagram. Hasil penelitian menunjukkan bahwa skor kinerja rantai pasok Nudira Fresh secara keseluruhan mencapai 85,17, termasuk kategori Good menurut sistem monitoring SCOR. Atribut Cost (95,40) dan Reliability (91,67) mencapai kategori excellent, mencerminkan pengendalian biaya dan keandalan pemenuhan pesanan yang baik, sementara atribut Responsiveness (75,61) dan Agility (75,46) masih lebih rendah dan menjadi fokus utama perbaikan. Analisis Pareto mengidentifikasi tiga metrik prioritas, yaitu Production Recovery Time, Supplier Recovery Time, dan Transportation Lead Time, yang bersama-sama menyumbang 84,19% dari total kesenjangan kinerja. Akar penyebabnya diuraikan melalui fishbone diagram dari aspek man, machine, material, environment, dan management, yang menjadi dasar rekomendasi strategi perbaikan operasional perusahaan.

This research is motivated by the decline in cherry tomato productivity at Nudira Fresh (PT Nudira Sumber Daya Indonesia) from 2019 to 2023, caused by greenhouse damage, limited nutrient stock, and insufficient human resource competency. These three factors are spread across various supply chain functions, necessitating the use of the Supply Chain Operations Reference (SCOR) model to analyze them in a measurable way. These production issues have also affected Nudira Fresh's contribution to the tomato market in Bandung City, which remains very small at approximately 0.78%, despite the continuously rising trend in demand for healthy vegetables. Furthermore, fluctuations in productivity have reduced the company's profit from 2020 to 2023, with anomalies indicating possible inefficiencies in supply chain costs. The research was conducted at Nudira Fresh, Pangalengan District, Bandung Regency, using both primary and secondary data of a qualitative and quantitative nature. Samples were selected using purposive sampling from eight key respondents: the Managing Director, Operations Manager, Finance Manager, Marketing Manager, Head of Production, Greenhouse Supervisor, Logistics Supervisor, and the company's supplier. Data were collected through semi-structured interviews, direct observation, documentation studies, and literature review, with validity maintained through source triangulation. Data analysis was carried out in stages using value chain analysis, SCOR metric weighting, gap analysis, Pareto Analysis, and fishbone diagrams. The results show that Nudira Fresh's overall supply chain performance score reached 85.17, classified as "Good" according to the SCOR monitoring system. The Cost (95.40) and Reliability (91.67) attributes achieved an "Excellent" rating, reflecting sound cost control and reliable order fulfillment, while the Responsiveness (75.61) and Agility (75.46) attributes remained lower and became the main focus for improvement. Pareto Analysis identified three priority metrics Production Recovery Time, Supplier Recovery Time, and Transportation Lead Time which together accounted for 84.19% of the total performance gap. The root causes were further examined through a fishbone diagram covering the aspects of man, machine, material, environment, and management, forming the basis for recommended operational improvement strategies for the company.
