      Abstract
      Bulu babi merupakan biota laut yang banyak tersebar di Indonesia serta memiliki nilai jual gonad yang tinggi. Peluang bisnis sangat besar melihat dari potensi ketersediaan bahan baku dan permintaan pasar yang terus meningkat setiap tahunnya. PT Nirvana Niaga Sejahtera menghadapi masalah dalam mengumpulkan dan mengolah bulu babi, yaitu terbatasnya ruang produksi dan tenaga kerja. Penelitian ini bertujuan untuk menyusun kanvas model bisnis, mengidentifikasi faktor internal dan eksternal perusahaan untuk mendapatkan strategi pengembangan bisnis, dan menyusun prosedur operasional standar pengolahan bulu babi. Penelitian ini menggunakan metode penelitian kualitatif. Beberapa perbaikan model bisnis dilakukan dengan membuka ruang produksi di wilayah strategis Pulau Kodingareng dan menyediakan keramba jaring sebagai alat karantina bulu babi yang bertujuan untuk memudahkan produksi. Strategi bisnis yang dilakukan berikutnya adalah dengan membuka titik produksi di berbagai daerah dengan melakukan sosialisasi dan pemberdayaan masyarakat untuk mendapatkan kuantiti ekspor yang dibutuhkan.       Sea urchins are marine biota that are widely distributed in Indonesia and have a high gonad selling value. The business opportunity is very large considering the potential availability of raw materials and market demand which continues to increase every year. PT Nirvana Niaga Sejahtera has problems in collecting and processing sea urchins, like limited production space and labor. This research aims to develop a business model canvas, identify the company's internal and external factors to obtain a business development strategy, and develop standard operating procedures for sea urchin processing. This study used qualitative research methods. Several improvements to the business model have been made by opening a production space in the strategic area of Kodingareng Island and providing net cages as a sea urchin quarantine tool which aims to facilitate production. The next business strategy carried out is to open production points in various regions by conducting outreach and empowering the community to obtain the required export quantities.
