Abstract: Tantangan yang dihadapi oleh IPB University saat ini adalah masih cukup besarnya porsi sumber pendanaan yang berasal dari pemerintah jika dibandingkan dengan non pemerintah. Sebagai institusi pendidikan tinggi, upaya untuk memaksimalkan potensi sumber pendapatan dari bisnis khususnya kepakaran sebagai core competence perguruan tinggi ini menjadi tantangan utama yang penting untuk diselesaikan. PT Bogor Life Science and Technology (BLST) merupakan Satuan Usaha Komersial (SUK) IPB yang didirikan untuk mengelola aset IPB dan diharapkan mampu memberikan kontribusi khususnya terhadap finansial pendapatan IPB. Sangat penting bagi IPB untuk terus melakukan perbaikan (improvement) terhadap instrumen bisnis yang dijalankan secara berkala, salah satunya adalah bisnis kepakaran. Kajian penelitian mengenai pengembangan strategis PT Prima Kelola penting dilakukan sebagai salah satu usaha IPB dalam mengemban amanah SK MWA No 4 Tahun 2020 tentang Arsitektur Keuangan IPB. Tujuan penelitian ini adalah (1) menganalisis model bisnis PT Prima Kelola IPB saat ini melalui pendekatan pemetaan kanvas model bisnis, (2) menganalisis strategi alternatif, (3) menentukan strategi prioritas untuk pengembangan bisnis PT Prima Kelola IPB. Data penelitian bersumber dari data primer dan data sekunder. Data primer bersumber dari in-depth interview, focus group discussion, dan kuesioner penelitan. Data sekunder bersumber dari studi literatur dan laporan keuangan PT Prima Kelola tahun 2015-2022. Responden dipilih secara sengaja berdasarkan dengan keterlibatan dan keahlian dalam proses bisnis PT Prima Kelola IPB. Pengambilan data dilaksanakan selama empat bulan yaitu mulai bulan Maret sampai Juli 2023. Responden penelitian terdiri dari Direktur BLST, Komasaris PT Prima Kelola IPB, Direktur PT Prima Kelola beserta jajaran manajemennya. Penelitian ini menggunakan pendekatan Business Model Canvas (BMC) untuk memetakan model bisnis organisasi saat ini. Hasil analisis BMC tersebut kemudian dilanjutkan dengan analisis prioritas pada 9 elemen BMC untuk mendapatkan elemen prioritas menggunakan Importance Performance Analysis (IPA), sedangkan untuk penentuan strategi prioritas dilakukan dengan metode penggabungan SWOT dan Analytical Hierarchy Process (AHP). Hasil pertama pada penelitian menunjukan bahwa business model canvas saat ini pada PT Prima Kelola IPB belum menerapkan strategi yang berkelanjutan sehingga perlu dilakukan kajian lebih dalam untuk mendapatkan langkah-langkah pengembangan yang berkesinambungan terhadap kinerja perusahaan kedepannya. Kedua, hasil penelitian menunjukkan tiga elemen prioritas yang dihasilkan melalui metode IPA yaitu customer segments, key activities, dan key partnerships, terdapat empat elemen yang terkena dampak dari pengembangan kanvas model bisnis yaitu customer relationships, channels, key resources dan cost structures. Customer segments, key activities, dan key partnerships masing-masing dianalisis dengan menggunakan SWOT dan diperoleh strategi alternatif dengan menggunakan matriks SWOT. Ketiga, hasil penelitian menunjukkan strategi prioritas pada elemen customer segments yaitu menciptakan aliansi strategis untuk semua alumni IPB di 38 provinsi di Indonesia; melakukan riset pasar (market intelligence) untuk mengetahui potensi kebutuhan bisnis. Strategi prioritas pada elemen key activities yaitu perluasan kerjasama dengan jejaring alumni IPB yang ada di luar negeri untuk menjangkau pasar global. Strategi prioritas pada elemen key partnerships yaitu melakukan optimalisasi jaringan dengan menambah expertise, dosen, praktisi, supplier, mitra lainnya; memanfaatkan jejaring alumni yang terintegrasi baik di Indonesia maupun luar negeri. Saran untuk penelitian selanjutnya yaitu melakukan simulasi model studi kelayakan dan model operasi bisnis untuk mencapai target yang diharapkan serta mengukur capaian pendapatan (revenue). Penelitian mengenai market survei perlu dilakukan secara lebih fokus dan tajam, dengan harapan tercapainya revenue yang signifikan untuk IPB dalam pemenuhan arsitektur keuangan IPB kedepan. Diperlukan penelitian lebih lanjut mengenai analisis implementasi strategi, efektivitas strategi, dan evaluasi strategi untuk memperkuat management di PT Prima Kelola IPB.
The challenge faced by IPB University at this time is that the portion of funding sources that come from the government is still quite large when compared with the non-government. As a higher education institution, efforts to maximize the potential sources of income from business, especially the expertise business as the core competence of this university, are the main challenges that are important to be resolved. PT Bogor Life Science and Technology (BLST) is a Commercial Business Unit (SUK) of IPB established to manage IPB's assets and is expected to contribute especially to IPB's financial income. It is very important for IPB to continue to make improvements to the business instruments that are carried out regularly, one of which is the expertise business. Research studies on the strategic development of PT Prima Kelola are important as one of IPB's efforts in carrying out the mandate of MWA Decree No. 4 of 2020 concerning IPB's Financial Architecture. This study aims to (1) analyze the current business model of PT Prima Kelola IPB through the business model canvas mapping approach, (2) analyze alternative strategies, (3) determine priority strategies for business development of PT Prima Kelola IPB. The research data was sourced from primary and secondary data. Primary data comes from in-depth interviews, focus group discussions, and research questionnaires. Secondary data is sourced from literature studies and PT Prima Kelola's financial statements for 2015-2022. Respondents were purposively selected based on their involvement and expertise in PT Prima Kelola IPB's business processes. Data collection was carried out for four months, from March to July 2023. The research respondents consisted of the Director of BLST, Commissioner of PT Prima Kelola IPB, Director of PT Prima Kelola and its management. This research uses the Business Model Canvas (BMC) approach to mapping the organization's current business model. The results of the BMC analysis were then continued with a priority analysis on 9 BMC elements to obtain priority elements using Importance Performance Analysis (IPA), in addition to determining priority strategies carried out by combining SWOT and Analytical Hierarchy Process (AHP) methods. The first result of the research showed that the current business model canvas at PT Prima Kelola IPB has not implemented a sustainable strategy so that a deeper study needs to be carried out to obtain sustainable development steps for the company's future performance. Second, the results showed three priority elements generated through the IPA method, including customer segments, key activities, and key partnerships, and four elements affected by the development of the business model canvas, which are customer relationships, channels, key resources and cost structure. Customer segments, key activities, and key partnerships are each analyzed using SWOT and alternative strategies are obtained using the SWOT matrix. The third research result showed that priority strategies in customer segments element are creating strategic alliances for all IPB alumni in 38 provinces in Indonesia; conducting market intelligence to find out potential business needs. Priority strategy in key activities element is expanding cooperation with IPB alumni networks abroad to reach the global market. The priority strategies in key partnerships element are to optimize the network by adding expertise, lecturers, practitioners, suppliers, other partners; utilizing an integrated alumni network both in Indonesia and abroad. Suggestions for further research are to simulate the feasibility study model and business operation model to achieve the expected target and measure the achievement of revenue. Research on market surveys needs to be carried out more focused and sharper, with the hope of achieving significant revenue for IPB in fulfilling IPB's future financial architecture. Further research is needed regarding the analysis of strategy implementation, strategy effectiveness, and strategy evaluation to strengthen management at PT Prima Kelola IPB.
