Abstract: Pondok Sagu Metro merupakan proyek hubungan kerja sama antara Pondok Pesantren Al-Qur’an Wal Hadis dengan BB Pascapanen. Pondok Sagu Metro bergerak dalam usaha pengolahan pati sagu menjadi mie mentah dan mie kering yang berdiri sejak Oktober 2021. Tujuan dari penelitian ini untuk mengidentifikasi dan menganalisis faktor internal dan faktor eksternal yang dihadapi Pondok Sagu Metro, merumuskan alternatif strategi dan perbaikan model bisnis yang dapat diterapkan dalam pengembangan usaha, dan menentukan prioritas strategi dari alternatif strategi. Tahapan penelitian terdiri dari identifikasi masalah, verifikasi masalah, ideasi, prototipe, dan verifikasi solusi. Alat analisis yang digunakan adalah BMC, SWOT, matriks IFE, matriks EFE, matriks IE, matriks SWOT, dan QSPM. BMC menunjukkan aktivitas bisnis Pondok Sagu Metro secara keseluruhan. Matriks IFE dan EFE menunjukkan kondisi internal dan eksternal yang berada pada kondisi rata-rata atau sedang. Berdasarkan matriks IE strategi pengembangan bisnis yang umum digunakan yaitu penetrasi pasar dan pengembangan produk. Terdapat enam alternatif strategi yang dihasilkan berdasarkan matriks SWOT. Berdasarkan matriks QSP terdapat tiga strategi prioritas utama, yaitu mengoptimalkan pemasaran, meningkatkan kualitas produk, dan membuat inovasi produk baru. Penerapan ketiga strategi dapat memperbaiki elemen customer segments, channels, customer relationships, value propositions, key activities, dan key partners pada BMC.
Pondok Sagu Metro is a collaborative relationship project between Pondok Pesantren Al-Qur'an Wal Hadith and BB Pascapanen. Pondok Sagu Metro is engaged in the business of processing sago starch into raw noodles and dried noodles which was established in October 2021. The purpose of this study is to identify and analyze internal and external factors faced by Pondok Sagu Metro, formulate alternative strategies and improve business models that can be applied in business development, and determine strategic priorities from alternative strategies. The research stage consists of problem identification, problem verification, ideation, prototype, and solution verification. The analytical tools used are BMC, SWOT, IFE matrix, EFE matrix, IE matrix, SWOT matrix, and QSPM. BMC shows the overall business activity of Pondok Sagu Metro. The IFE and EFE matrices show internal and external conditions that are at an average or moderate state. Based on the IE matrix, the commonly used business development strategies are market penetration and product development. There are six alternative strategies generated based on the SWOT matrix. Based on the QSP matrix, there are three main priority strategies, namely optimizing marketing, improving product quality, and making new product innovations. The implementation of the three strategies can improve elements of customer segments, channels, customer relationships, value propositions, key activities, and key partners at BMC.
